This study examines the foundations of sustainability in social enterprises in developing countries from a configurational perspective. Rather than directly assessing long-term post-support sustainability, the study focuses on the sustainability foundations observable at the point of external support termination. To this end, it analyzes 43 social enterprise cases from 17 developing countries that participated in the Smile Together Partnership (STP). STP is not treated as an object of program evaluation, but as a comparable empirical source consisting of cases that experienced the same international development support platform. Methodologically, this study combines document-based comparative case analysis with fuzzy-set qualitative comparative analysis (fsQCA).
The outcome dimensions are defined as sales-based economic performance (FIN), employment-continuity-based organizational sustainability (ORG), limited social performance (SOC), and low sales-based economic performance (∼FIN). The condition sets consist of operational management alignment and control maturity (MGT_CTRL), role-differentiated governance (GOV_DIV), market pathway establishment (MKT_PATH), and external resource mobilization network strength (NET_STR). Country-level institutional and market contexts, as well as changes in support systems, are treated not as direct conditions in the main model but as contextual elements for interpreting the organizational-level configurations.
The analysis indicates that employment-continuity-based organizational sustainability (ORG) has the clearest representative pathway. A configuration combining operational management alignment and control maturity, role-differentiated governance, and market pathway establishment was repeatedly associated with ORG. This suggests that organizational continuity in social enterprises in developing countries is more likely to be formed when internal management systems, governance structures, and market access are combined. However, this pathway is interpreted as a representative configuration within a bounded case set, rather than as a universal causal law or as a formal distinction between core and peripheral conditions.
Economic vulnerability, represented by low sales-based economic performance (∼FIN), appeared through multiple vulnerable pathways. Although ∼FIN was calculated as the complement of FIN membership scores, its sufficient-condition pathways were not the mechanical reverse of the FIN pathway. Weaknesses in operational management, market pathway establishment, and governance were combined with external networks in different ways and were associated with low sales-based economic performance. This finding indicates configurational asymmetry between sales-based economic performance and economic vulnerability. In contrast, FIN appeared as a limited single pathway, while SOC was interpreted only as a supplementary and exploratory result due to limitations in comparable social performance indicators.
A supplementary five-condition model including the favorability of nationalinstitutional and market context was also examined. The results indicate that country context was not identified as a necessary condition for either ORG or ∼FIN. Even after adding the country-context condition, the main configuration for ORG and the vulnerable axes for ∼FIN remained largely consistent. Therefore, national institutional and market context should be understood as a contextual condition that complements the interpretation of organizational-level configurations, rather than as a substitute for the main organizational conditions.
This study contributes to the literature by suggesting that the foundations for sustainability in social enterprises in developing countries can be understood through configurations of organizational conditions remaining at the point of external support termination. It also demonstrates the importance of distinguishing among sales-based economic performance, employment-continuity-based organizational sustainability, limited social performance, and economic vulnerability as separate outcome dimensions. The findings should be interpreted not as universal evidence of long-term sustainability, but as analytical evidence of the configurational patterns of sustainability formation observable at the point of external support termination.
