Direct recycling of battery manufacturing scraps offers an immediate route to recover high-value cathode active materials (CAMs) before large volumes of end-of-life batteries become available. However, uncycled Ni-rich LiNixCoyMnzO2 (NCM) cathode scraps still contain strongly adhered binder, conductive carbon, aluminum current collector, and residual lithium compounds (RLCs), which complicate CAM recovery and regeneration. Here, we develop a holistic direct regeneration strategy that integrates controlled pretreatment, solid-state relithiation, and washing–annealing post treatment for Ni-rich NCM cathode manufacturing scraps. By evaluating 14 pretreatment conditions, including organic solvent treatment, alkaline dissolution, thermal decomposition, and their combined routes, we establish a descriptor-based correlation framework to identify the key physicochemical factors governing each direct recycling stage. Among the pretreatment routes, N-methyl-2-pyrrolidone best preserves bulk layered ordering, NaOH produces lower RLC contents and LiF-rich surface chemistry, whereas 600°C thermal pretreatment removes binder and carbon residues but aggravates cation disorder. For recovered CAMs, Li+/Ni2+ mixing and I(003)/I(104) are strongly correlated with the initial discharge capacity, indicating that pretreatment-induced structural disorder primarily determines accessible capacity. After regeneration and post treatment, lattice-related descriptors and residual surface chemistry jointly govern electrochemical restoration. These results demonstrate that successful regeneration of NCM cathode scraps requires stage-specific control of both bulk structural descriptors and residual surface chemistry, providing practical guidance for balancing recovery efficiency and cathode quality in closed-loop battery manufacturing.
